    When priorities blur, don’t start with a to-do list—start with a to-ignore list. Most teams drown in motion because everything feels urgent and nothing feels clear. Make the tradeoffs explicit: “If we do X, we delay Y.” Visibility creates accountability. Then, ask one brutal question at every sync: “What are we doing that no one would notice if we stopped?” The answers hurt—but they focus.

    Eisenhower Matrix worked well for my team. When I noticed we were getting no headway for some of our critical tasks, I set up a brainstorming/working session to strategize. The four-quadrant matrix really helped us visualize and prioritize our path forward. Quad 1 - Urgent + Important Quad 2 - Not Urgent + Important Quad 3 - Urgent + Not Important Quad 4 - Not Urgent + Not important In our 30-minute meeting, we realized that almost 40% of our time was spent in Quads 3 and 4. We prioritized items listed in Quads 1and 2, delegated Quad 3, and eliminated items in Quad 4. Overall, it resulted in a 20% accuracy increase in reporting, clearer focus, and less burnout. I recommend Eisenhower, but I would also recommend others like MoSCoW and RICE.

Use frameworks like Eisenhower Matrix or MoSCoW to separate urgent from important. Set clear deadlines and break down large tasks into manageable steps. Encourage regular check-ins to track progress and adjust priorities as needed. Most importantly, eliminate busy work—efficiency isn’t about doing more, it’s about doing what matters. Prioritize smart, execute fast.

    My approach would be to run a working session with the team, following these steps: 1. Align on the end goal: Start by defining what success looks like. When everyone is clear on the "why," it's much easier to focus on the right priorities. 2. Review the project timeline: Go back to the timeline and identify the critical path. This way, it's possible to have a clear idea of which are the tasks that will move the needle the most. 3. Explore trade-offs: Create quick scenarios to understand what we might gain or lose by prioritizing certain tasks over others. 4. If needed, use tools like Eisenhower Matrix, for example. 5. And last: Document the decisions.
